A phased rollout plan for adopting RecoveryRoute across one or more regions.
This guide is for the internal program lead or operations manager who owns day-to-day adoption of RecoveryRoute.
Overview
This Client Implementation Guide walks your team through rolling out RecoveryRoute across one or more regions. It is written for the internal program lead, operations manager, or recovery coordinator who owns day-to-day adoption — not for developers or finance.
RecoveryRoute is a guided decision platform. It helps your team decide what to do with recovered and decommissioned equipment — reuse, trade in, export, hold locally, or dispose — with a documented, defensible rationale. It is not an accounting system and does not replace your financial reconciliation process.
Implementation Principles
- Start with one region and one product family. Prove the decision path before you scale.
- Keep the process lighter than what it replaces. If adoption adds steps, revisit the rollout.
- Document decisions as you go. The value of RecoveryRoute is the defensible record, not just the recommendation.
- Separate the operational decision from financial reconciliation. RecoveryRoute owns the first; finance owns the second.
- Confirm customs and compliance details with a broker. Never improvise country-specific rules.
Phase 1 — Assess
Before introducing the platform, understand your current state. This phase typically takes one to two weeks.
- Identify the primary region and the two or three countries in scope.
- List the product families and models most frequently recovered in that region.
- Map where recovered equipment goes today (return to origin, local storage, scrap, trade-in).
- Note where the current process breaks: customs delays, emergency freight, undocumented handoffs, untested stock.
- Confirm your RecoveryRoute tier (Single Region, Multi-Region, or Enterprise).
Phase 2 — Design
Define how RecoveryRoute fits your operation. This is configuration, not customization.
- Assign an internal owner for disposition decisions per region.
- Define who can release an asset for export, reuse, trade-in, or disposal.
- Confirm the sanitization release point: no signed data and encryption removal certificate, no movement.
- Choose the local-hub model if it applies (which products, which locations, which 3PL partner).
- Set starting keep levels for your top reusable models.
- Confirm the broker handoff process and the documentation packet each shipment needs.
Phase 3 — Pilot
Run real assets through the platform with a small group before rolling out broadly. A two- to four-week pilot is usually enough.
- Select five to ten real recovered assets across two or three models.
- Run each through the RecoveryRoute Decision Tool and capture the recommendation.
- Complete a disposition matrix row for each.
- Document the sanitization release and broker handoff for any asset that moves.
- Review the outcomes with the pilot group and adjust keep levels or paths as needed.
Phase 4 — Scale
Once the pilot produces consistent, defensible decisions, expand across the region and then to additional regions.
- Onboard additional product families and models.
- Extend to additional countries within the region.
- Repeat the assess-design-pilot cycle for each new region.
- Move the regional Toolkit into the team's shared workspace so it is the reference of record.
- Set a recurring review cadence for keep levels and disposition paths.

Data and Inventory Readiness
RecoveryRoute does not require a full asset database to start, but a minimum level of inventory visibility improves the quality of recommendations.
- Know which models are actively in service and their approximate monthly usage.
- Track serial numbers for recovered units that will move or be traded in.
- Maintain a simple on-hand count per reusable model for keep-level decisions.
- Keep the disposition matrix current — it is the operational record of decisions made.
Regional Rollout Sequence
A practical sequence for organizations operating across multiple regions.
- Start with the region that has the most recovery volume and the clearest pain.
- Complete the pilot in that region before adding a second.
- Apply the same internal documentation packet structure across all regions; add country-specific extras per region.
- Use the Multi-Region tier once you actively run decisions in two or more regions.
- Use the Bulk Bundle Evaluator (Enterprise) once you evaluate inventories by the hundreds or thousands.
Customs and Compliance Setup
- Identify the broker or forwarder for each country lane before the first shipment.
- Confirm the documentation packet required per destination (invoice, packing list, AWB/BOL, serial list, sanitization certificate, disposition note).
- For EMEA, review WEEE and producer-responsibility rules per destination country.
- For CALA, confirm whether the destination has a specific e-waste regime and apply Basel Convention prior written consent requirements where relevant.
- For APAC, confirm country-specific export and import controls and broker coordination expectations.
- Document each lane's requirements in the regional Toolkit so the team has a single reference.
Documentation Workflows
The release point is the backbone of the workflow. No asset moves without a signed release and the supporting packet.
- Recover the device and record serial number and model.
- Perform wipe/reset per approved process and confirm configuration removal.
- Sign the data and encryption removal certificate.
- Record the disposition decision from RecoveryRoute.
- Attach the certificate and disposition note to the shipment packet.
- Release the asset for its next step (export, reuse, trade-in, hold, or disposal).
- After final disposition, notify the internal finance or asset team for reconciliation.
Training Plan
- Run one working session per region using the Facilitator Guide.
- Have each team member complete at least one full decision in the Decision Tool during training.
- Walk through the regional Toolkit together so the team knows where templates and matrices live.
- Review the Broker Handoff Checklist and Sanitization Certificate template in detail.
- Schedule a refresher when a new region or product family is added.
Adoption and Change Management
- Name a visible internal sponsor for the rollout.
- Celebrate the first defensible decision documented through the platform.
- Replace the old spreadsheet workflow explicitly — do not run both in parallel indefinitely.
- Track how often the team uses the Decision Tool and review adoption in a monthly cadence.
- Collect friction points and resolve them; do not let small blockers accumulate.

Common Pitfalls and Mitigations
